The written 30-day plan is the working session's core deliverable and the closest thing to a signature framework currently productised: a specific, prioritised plan the founder can execute, produced after the session. directional
Qualification math, done out loud#
Before any engagement talk, Eddie runs the offer economics in front of the prospect: competitor traffic to ballpark revenue, AOV against break-even CPA, gross margin against scaling reality. Examples on record include pricing a toilet-paper brand's ceiling from a competitor's estimated traffic (2026-07-22 peer-antonio, Kong discussion) and testing a hypothetical €20 CPA against the economics of a Finnish electricity-monitoring device with €40 in ex-tax revenue. Production cost was already a little over €20 at the company's existing volume, so the scenario left almost no contribution. Eddie recommended a cheaper validation path instead of selling a retainer (2026-04-21 discovery call and follow-up email). Losing an unfit deal honestly is part of the method: validate first, spend second. "The fire has to exist before you pump the gas." verified as practiced
The Amplifier Test#
Paid media should amplify something that already has a signal. Before investing, answer four questions:
- Traction: is the market already buying?
- Signal: what proven offer, message, or channel are we amplifying?
- Headroom: can the margin and proven lifetime value absorb acquisition cost?
- Trigger: what measurable result would justify the next increase in spend?
If an answer depends on hope rather than evidence, validate it before trying to scale it. The anonymous Finnish energy-device prospect is the signature example. The business had a real product and adjacent search demand, but direct-response intent, contribution margin, and recurring revenue were not strong enough to support a scalable paid channel. Utility distribution or proven recurring revenue needed to come first. verified by Eddie
KPI scope discipline#
Only own what you control. When an agency runs paid only, it KPIs on ROAS, not MER, "because we can't influence the MER... we only do the ads" (2026-02-13 client-ashfaaq). Performance components carry guardrails and conditions ("it's not like I can spunk all your money, get more top line, and we get paid", 2026-07-22 peer-antonio), and agreements pin the baseline: targets built on historical account performance, with no major setup changes mid-flight. Weighted averages over naive ones; incrementality tested by controlled shutoffs with explicit comparison baselines (Google shutoff experiment, July and August 2026 team calls). verified as practiced
The 2026-08-13 team call shows the decision gate in its latest form. Eddie asks what result will trigger the next change before approving it. He treats brand search as a confounder in a Google incrementality test and prefers a non-brand campaign with branded terms excluded, judged on new-customer and top-line movement. The same principle applies when testing a new platform: establish the placement, post-click journey, owner, and success signal before spending. verified as practiced
Local Result Versus Total Effect#
An isolated result can point toward the wrong decision. Read it alongside what changed across the market, ad account, and business:
- Weak local result and negative total effect: stop or redesign.
- Weak local result and positive total effect: keep learning and iterate.
- Strong local result and negative total effect: check for displacement or hidden costs.
- Strong local result and positive total effect: scale with guardrails.
The signature example is VIBAe's localized advertising. Some native-language campaigns reported below-average ROAS, but established English campaigns serving the same countries saw an uplift in ROI after the localized ads launched. The movement did not prove causation. It did make an immediate shutdown premature. The next iteration moved beyond translation toward culture-first concepts while the team continued to measure the wider effect within each market. verified by Eddie
The brief gate#
Every ad brief requires a named reference and stated persuasion logic: "no brief without a reference and a reason." Concepts brief in with the awareness level they target (Eugene Schwartz's ladder is the house frame for this). The gate is itself content material, since it demonstrates the systematic approach the brand sells. directional
Framework naming rule#
The offer still has no branded program name such as "System," "Protocol," or "Method." The Branded Response Flywheel is the company's working creative process, grounded in repeated delivery rather than guru packaging. Teaching frameworks should continue to emerge from real decisions and operating practice, not from naming exercises. directional
